Edgar Schein’s Model of Organizational Culture

…And How Does She Support Executive Search?

A prospective client once asked me, “What in the world is an organizational anthropologist?” This client, like others I have met, have mistakenly associated all anthropologists with archaeological digs.  Well, I’m not an archaeologist, but I do dig;      I dig into an organization’s culture.

What is an organizational anthropologist?

Specifically, an organizational anthropologist is someone who has completed graduate work in cultural anthropology and who specializes in describing and analyzing the culture of organizations in such a way that organizations can more effectively execute their mission and achieve short- and long-term goals.  To be effective in diagnosing organizational problems and needs, an organizational anthropologist needs a combination of skills, education, and management experience.

Why use an organizational anthropologist?

Usually for the same reason that you would call your doctor: Because something “hurts.” In the case of an organization, that “hurt” might take the form of a symptom such as higher than average employee turnover, or union difficulties, or decreased productivity.  Other issues that keep management awake at night could be:

It is at these times that managers and employees are most likely to be aware of the role culture plays.  Most of the time, however, organizations do not spend a lot of time evaluating how their culture impacts their employees, and ultimately their bottom line.

According to Edgar Schein, former professor at MIT’s Sloan School of Management, organizational culture is:

A pattern of shared basic assumptions that the group learned as it solved its problems of external adaptation and internal integration, which has worked well enough to be considered valid and, therefore, to be taught to new members as the correct way to perceive, think, and feel in relation to those problems (Schein).

How do organizational anthropologists help companies?

Every organization has a unique culture, and within that culture are the “seeds” for success and failure – the organization’s underlying beliefs and values, which are the basis for all decisions. Generally speaking, organizations can easily observe artifacts, but beliefs and values are more difficult to capture. They go beyond what is formally written down; they include the informal or implicit rules that employees at all levels of the organization use to determine how they do their jobs.  Shared basic assumptions are the deeply embedded, taken-for-granted behaviors which are usually unconscious, but constitute the essence of culture.  These assumptions are typically so well integrated in the office dynamic that they are hard to recognize from within.

Anthropologists focus on qualitative measurements which unveil issues that employees themselves identify as being important.  This method complements survey instruments containing questions the researcher has deemed important.  Through semi-structured interviews with managers, organizational anthropologists learn what these managers consider to be key issues and let them define the problem—or positive aspects of a situation—rather than assuming we know what the problem is before we meet with an organization.

Why would an executive search firm use an organizational anthropologist?

By combining structured (quantitative information) and unstructured (qualitative information) interviews with hiring managers, organizational anthropologists gain a more holistic picture of an organization’s hiring needs. The result: Based on more in-depth understanding of how an organization works, recruiters can recommend the best and brightest candidates who can fill these needs as well as fit into the organization’s unique culture. Below are some areas organizational anthropologists can explore with hiring managers.

Identifying the Right Fit through Career Mapping

Career Mapping is a tool used to help potential candidates articulate their career expectations and goals. Using a mind mapping technique, individuals express their preferences and needs in such areas as geographical location, organizational type (sector, size), work environment, work style, future training and education, and management and communication styles. The information gleaned from this activity and recruiter interviews is compared to the comprehensive quantitative and qualitative information provided by the organization.  It is this triangulation of methods that holds perhaps the best promise for corporate leadership being able to increase confidence in types of candidates they are looking for, reduce search completion times, and increase percentage of minority hires.

The Housing Authority of the City of Pittsburgh (HACP) is a municipal corporation, formed under the United States Housing Act of 1937, charged with providing decent, affordable housing for low-income persons. The Authority is governed by a board of Directors, which establishes goals, approves policy and budgets, and provides general direction to the HACP Executive Staff. HACP provides publicly assisted housing comprised of traditional public housing, scattered sites and Housing Choice Vouchers (Section 8). We currently house more than 20,000 Pittsburghers, manage more than 4,000 public housing units, and provide oversight of an additional 900 mixed-finance units.

The Chief Operating Officer (COO) will report to the Executive Director (ED) and have day to day operational responsibility for the HACP and direct the executive leadership team. The COO will advise the ED and other key members of the leadership team on financial planning, budgeting, business priorities, and policy matters.
